Cost Variance (CV)
CV = EV − AC
Positive = under budget. Negative = over budget.
Schedule Variance (SV)
SV = EV − PV
Positive = ahead. Negative = behind schedule.
Cost Performance Index (CPI)
CPI = EV ÷ AC
CPI > 1 = under budget. CPI < 1 = over budget.
Schedule Performance Index (SPI)
SPI = EV ÷ PV
SPI > 1 = ahead. SPI < 1 = behind schedule.
Estimate at Completion (EAC) — 3 Versions

Business Environment tripled from 8% → 26% — governance, compliance, org change, and external-environment scenarios deserve proportionally more study time. AI and sustainability appear as themes woven through tasks (quality, risk, planning), not as separate domains.

Stakeholder Conflict
PMI answer: always meet face-to-face, engage directly, never escalate until you've tried. "Confront" = collaborative problem-solving, not arguing. Smoothing buys time but doesn't resolve. Forcing leaves resentment.
Change Control
Every change goes through the CCB — even "small" changes, even regulatory ones. No work before approval. The PM identifies impact first, THEN submits to CCB. The PM does NOT approve changes themselves.
Agile Team Issues
Scrum boundaries: SM removes impediments. PO owns backlog priority only. Dev team owns HOW. Nobody assigns tasks to the dev team — they self-organize. PO cannot change sprint scope mid-sprint unilaterally.
Ethics Scenarios
Always: confirm facts first, document your findings, report through proper channels. Recuse yourself from any situation with a conflict of interest. Never take gifts that create obligation. Report violations — silence is complicity.
EVM Traps
Most common errors: confusing SV (EV−PV) with CV (EV−AC). Choosing wrong EAC formula. Rule: "current performance continues" → BAC÷CPI. "Re-estimate from here" → AC+(BAC−EV). Know all 3 cold.
Risk Process Order
Sequence: Identify → Qualitative Analysis → Quantitative Analysis → Plan Responses → Implement → Monitor. Cannot respond before analyzing. Residual risk = what remains after response. Secondary risk = new risk CAUSED by your response.
Leadership Style
Tuckman + Situational: Forming=directing, Storming=coaching, Norming=supporting, Performing=delegating. PMI ALWAYS prefers collaborative resolution. Forcing only justified when time is truly critical and all else failed.
Scope vs. Quality
Gold plating = adding features beyond scope (wrong even if well-intended). Grade vs. Quality: low grade by design is OK; low quality is never acceptable. Fitness for use = meets customer's actual need.

Beta (PERT) Estimate — the default

Weights Most Likely 4×. Use this unless the question explicitly says "simple average" or "triangular".
Triangular Estimate
tE = (O + M + P) ÷ 3
Simple average of the three points — all weighted equally.
Standard Deviation & Ranges
σ = (P − O) ÷ 6
≈68% of outcomes fall within ±1σ of the estimate, ≈95% within ±2σ. Exam questions often ask for the range, not the estimate.
Schedule Compression — Crash Solver
Crashing shortens critical activities by adding cost. The solver crashes the cheapest cost-per-period critical activity one period at a time, re-running CPM after every step — exactly the method the exam expects you to reason through.

Critical Path Method
Forward Pass — earliest dates
ES = max(EF of predecessors)EF = ES + Duration
Start activities begin at 0. The largest EF in the network is the project duration.
Backward Pass — latest dates
LF = min(LS of successors)LS = LF − Duration
End activities take LF = project duration, then work backwards.
Total Float (Slack)
Float = LS − ES = LF − EF
How long an activity can slip without delaying the project. Zero float = critical.
Critical Path
Longest path = minimum project duration
The chain of zero-float activities. A network can have more than one critical path — crashing often creates a second one.
Day-0 vs Day-1 convention
This lab: ES of start activities = 0
Some courses start at day 1 (ES=1, EF=ES+Dur−1). Durations and floats are identical either way — on the exam, follow the convention the question uses.

Schedule Compression
Crashing
Crash cheapest critical activity first
Adds cost (overtime, extra resources) to shorten duration. Only crashing critical activities shortens the project — re-identify the critical path after every crash.
Fast-Tracking
Overlap activities normally done in sequence
No direct cost, but increases risk and rework. Exam tip: fast-track first when budget is the constraint; crash when risk appetite is low and funds exist.
PERT recap
tE = (O + 4M + P) ÷ 6 · σ = (P − O) ÷ 6
Path standard deviation uses variances: σpath = √(Σσ²) — the exam occasionally tests summing variances, never summing σ directly.
